Outsourced Lead Generation vs an In-House SDR
If you need more sales meetings, you have two main options: hire a sales development rep (SDR) or pay an outside team to do the work. Neither is right for everyone. This page compares them on cost, speed, control and risk, using published figures where they exist and flagging where you’ll need your own numbers.
RocketFuel sells outsourced lead generation. We’ve tried to be fair, including about when hiring makes more sense.
The quick comparison
| In-house SDR | Outsourced lead generation | |
|---|---|---|
| What you pay | Salary, bonus or commission, plus benefits, tools and data | The provider’s fee for the scope you agree |
| Who manages the work | You | The provider, with you approving targeting and messaging |
| Getting started | Recruit, hire and train | Provider setup period (examples below) |
| Skills | One person’s | A team: list building, copywriting, outreach, reply handling |
| Control | Full control and direct oversight | Less day-to-day control; you set the brief |
| Knowledge stays | In your company, while the person stays | With the provider, unless your contract says otherwise |
| Commitment | Employment | Depends on the provider: month to month, pilot or fixed term |
What each option costs
In-house. PayScale puts the average sales development representative base salary at $43,709 in 2026, with base pay from $34,000 to $59,000 and total pay (including bonus and commission) from $36,000 to $77,000 a year (PayScale, last updated 1 September 2026, checked 26 October 2026).
On top of pay, add your own figures for:
- Benefits and payroll taxes
- Sales tools, email software and contact data
- Recruiting and training time
- The manager’s time to coach and review
Outsourced. Providers charge in different ways, such as a monthly fee, per-SDR seats, a pilot period, commission or a mix. Ask each one for a written quote for the same scope.
Compare like with like: one in-house SDR’s total cost against a provider’s fee for the same scope, such as the number of contacts and whether they book meetings.
How fast you can start
An in-house SDR starts once you’ve recruited and trained them; only you know how long that takes in your market.
Providers publish their own setup times. CIENCE says it is “live in less than 14 days”, SalesRoads says “launched in 15 business days” and RocketFuel builds your Client Machine™ within two weeks (each from the company’s own site, checked 26 October 2026).
Which is right for you?
Hiring in-house may suit you better if:
- You want full control over every message and call
- Your product needs deep technical knowledge that takes months to learn
- You’re building a sales team and want to grow SDRs into account executives
- You already have a sales manager, tools and data in place
Outsourcing may suit you better if:
- You need meetings soon and don’t have time to recruit
- You don’t have someone to manage and coach an SDR
- You want copywriting, list building and outreach handled by a team
- You want to test outbound before committing to a hire
What about a fractional SDR?
A fractional SDR is a part-time or shared rep, either a freelancer or someone supplied by an agency. It sits between the two options: lower cost than a full-time hire, but you still manage the work. If you’d rather not manage anyone, a done-for-you service like our outsourced SDR service handles targeting, outreach and meeting booking for you.
Is outsourced lead generation cheaper than hiring?
It can be, but it depends on what you include. Add up salary, commission, benefits, tools and management time for a hire, then compare it with a provider’s fee for the same scope.
Can I do both?
Yes. Some companies outsource prospecting and booking, then have in-house salespeople take the meetings.
What should I ask an outsourced provider?
What you pay in total, how long you’re committed, who they’ll contact, what counts as a qualified meeting and who owns the work. See how to choose a lead generation company.
